ROI of AI coding tools

Judge the return on AI coding tools by measuring one real task before you expand the rollout. Record delivery time, review effort, and rework with the same definitions before and during a short pilot. This is a way to collect evidence in your team. It is not a claim that every team will see the same result.
We use this before we recommend a wider training programme. The methodology keeps the review in the measurement, so a faster draft is not counted as a finished change.
Pick one task and write the constraint
Choose a recurring task that matters to delivery. A small bug fix, a test migration, or a change to an existing feature gives you something you can inspect. Skip a vague goal such as using more AI, and skip an entire backlog.
Write down where the time goes today. The delay may be in understanding the codebase, agreeing the requirement, implementing the change, or reviewing it. Include the people who define the work and the people who accept it. An hour saved by the person writing the change can become an hour added for the reviewer.
Rolling this out in your team?
We train engineering teams on their own codebase in two days. Agent setup, shared rules and review included.
Record three measures
Keep the record small enough that people will maintain it.
Delivery time runs from the task being ready to the accepted result. It shows whether useful work reaches the next stage sooner.
Review effort is the active time spent checking the change. It shows whether generation has shifted work onto reviewers.
Rework is the change needed after the first review. It shows missed requirements, incorrect assumptions, or weak checks.
Use those words the same way on every task in the pilot. How to measure an AI workflow before scaling it is the full version of this record.
Decide from the evidence
At the end of the pilot, compare the three measures with the way the team worked before. Expand the tool only where the accepted result improved without pushing the cost into review. Keep the review receipt either way: what was inspected, what the tests showed, and what a person approved.
A written proposal after the pilot can name the scope, the schedule, and the total price for the next step. That proposal is part of how we work, after the introductory call, the matrix, and the stakeholder call.
Services is for teams that want the measurement to continue as a briefing every two weeks. Book a 30-minute call to choose the pilot task.
Frequently asked questions
What should a team measure before buying more AI coding usage?
Delivery time from a ready task to an accepted result, the time spent reviewing the change, and the rework after the first review.
Does a faster agent mean a better return?
Only if the accepted result also arrives with a review the team can trust. A saved hour of writing can become an extra hour of review.
Where do we start?
One recurring task, the same definitions before and during the pilot, and a written decision about whether to expand.
